US Manufacturing Outsourcing to Vietnam for Wooden Box ProductionSupplier Identification, Dual-Factory Qualification, Material Optimization, Design Adaptation & Production Oversight
Client Objective
The client, a US-based manufacturer of wooden boxes, had extensive experience in designing and producing wooden products domestically. However, they had never imported products or worked with overseas suppliers.
Their objective was to relocate production to Vietnam in order to reduce manufacturing costs while maintaining the same quality standards, and to prepare inventory for the upcoming Christmas sales season.
Challenges
Entering a new sourcing market presented several strategic challenges for the client:
Lack of overseas sourcing experience
Although highly experienced in product design and domestic manufacturing, the client had no prior experience working with suppliers in Vietnam. As a result, they were uncertain about how to evaluate factories, verify capabilities, and ensure consistent product quality in an unfamiliar market.
Cost structure mismatch in raw materials
The product was originally designed using oak wood, a material commonly used in the US. However, in Vietnam, oak is not locally available and must be imported, which significantly increases production costs and reduces the potential cost advantage of shifting manufacturing.
Tight commercial timeline
The client needed to complete production and shipment in time for the Christmas season, meaning that supplier selection, material decisions, and production setup had to be finalized within a very limited timeframe.
Solution
MoveToAsia provided end-to-end sourcing support, from supplier search and evaluation to production execution and export coordination.
Supplier search, shortlisting & factory evaluation
MoveToAsia conducted market research to identify and assess suitable wooden product manufacturers in Vietnam. A structured shortlisting process was applied based on production capability, quality standards, material expertise, and export experience. Factories were further evaluated through direct discussions and capability validation before final selection.
Dual-factory production strategy
To reduce sourcing risk in the client’s first manufacturing project in Vietnam, MoveToAsia recommended initiating production with two qualified factories in parallel. This allowed the client to compare quality consistency, pricing, communication efficiency, and production performance before making a long-term sourcing decision.
Material optimization for cost efficiency
To improve cost competitiveness, MoveToAsia proposed switching to a locally available material of equivalent quality but with a more favorable cost structure. This adjustment helped optimize production costs while maintaining the required product standards.
Design adaptation for material performance
Given the different physical characteristics of the selected material, particularly under humidity conditions, MoveToAsia worked closely with the client and factories to refine the product design, ensuring durability while preserving the original aesthetics and functionality.
Production monitoring & timeline control
To meet the Christmas delivery deadline, MoveToAsia closely supervised production progress across both factories and coordinated all stakeholders to ensure on-time completion and shipment readiness.
Results
The client successfully launched production in Vietnam with both selected factories, gaining firsthand insights into supplier capabilities, product quality, and production performance in a new sourcing market.
By optimizing the material selection and refining the product design accordingly, the client achieved a more cost-efficient production setup while maintaining the required quality standards.
Production was completed on schedule, enabling timely shipment ahead of the Christmas sales season. The project also provided the client with a solid foundation for future supplier consolidation and long-term sourcing strategy in Vietnam.
